Why capex became the headline number

For most of the last decade, mega-cap technology companies were valued as capital-light compounders throwing off enormous free cash flow. AI infrastructure changed that: data centres, accelerators and power are extraordinarily capital-intensive.

So the capex line has become one of the most closely watched disclosures in the market. It is now common for a company to beat on revenue and earnings and still sell off sharply because guided spending came in above expectations.

The mechanism: free cash flow, not earnings

Capital expenditure does not hit earnings immediately — it is capitalised and depreciated over years. But it hits free cash flow the moment it is spent.

For a company valued on discounted free cash flow, a large increase in spending directly reduces near-term cash generation. Unless investors believe the spending produces proportionate future returns, the valuation falls. The debate is therefore never about the number itself but about whether the return on it will justify it — which is inherently uncertain, and uncertainty is volatility.

Why it propagates through the whole chain

Hyperscaler capex is revenue for someone else. Guidance moves semiconductor manufacturers, networking and optical suppliers, power and cooling providers, and the utilities serving data centre load.

This is why a single company's capex commentary can reprice an entire sector within minutes. The concentration of these names in major indices means the effect reaches broad market volatility, not just individual stocks.

Capex guidance creates a genuinely bimodal setup around earnings. The market is not pricing a smooth range of outcomes but two competing narratives: disciplined investment with visible returns, or an arms race with uncertain payback.

This is exactly the situation where a single-volatility model performs worst. A symmetric cone assumes outcomes cluster around the centre, while the actual distribution may have two separate concentrations.
